I'm nominating myself for lead admin.

I love ALFA. Seriously. I have played it without a DM for years because the RP is great, the people and those few times i do see a DM, are wonderful. I've tried other games and never quite struck up the enjoyment and sense of adventure i get from alfa.

I like playing from level 1, I like high risk and a good turnover of PCs, and i like adventure focused 'heavy' RP.

However the game I, and many of you, love has changed. We are a modest group of players now and playing a game on a slow decline in gross numbers and DMs. The ones we have left are awesome by the way.

So I am proposing a platform that makes a number of changes that may seem to be controversial, but may also make the place a bit more fun as we hope and pray for the next game to allow PW building and DMing. Central to this platform is a change in direction to evolve the traditional risk-averse mode of ALFA, and see if we can focus on generating a little more fun and variety as live DMing becomes harder to find.

I recognize this is a change from the approach for most 'Lead" admin approaches which are sometimes done as more facilitator/PR roles. But in my experience a strategy requires a leader, even if that elader is part of a team (as the AFLA admins will always be).

I am well aware that some will strongly disagree with some of the below. If we had a numerous community, where CvC and balance was an issue, where pick-up games were easy, and the number of PCs made log checking for cheating onerous for DMs, then I wouldn't support many of the below. I have generally err on the 'conservative' side when it comes to ALFA rules in those situations.

But I think we should change some things now. Its time. And so I propose the below for your consideration. They will not be forced upon the community in the unlikely event that I am successful in this election. I would actively seek feedback from you in finalizing what we would/could do and perhaps put together a team to help admin work through them with the community.

However, knowing alfa as I do I suspect there may be enough in the below to put many off. If that's the case I put forward the ideas for consideration anyway.

Some people may feel angry because of some the below such as those who have put SO much into servers I suggest should be "wound back". I apologies in advance. I've got a lot of respect for all who have put in so much work for our fun. But sometimes to have effective change for the better, difficult decisions need to be made. I'm happy to talk with any of you in PMs if you'd like.

Vision: a place where players can log in and be fairly confident they can find other people to play with and be able to explore a dynamic world
Mission: to elevate the level of activity and interest in creating that dynamic world

Improve player’s enjoyment –
1) Advancement – triple RP exp rate increase until level 6
2) Advancement – optional bonus 1000xp at char creation
3)Dynamic - encourage set and forgets – use ‘token for turning in to DM’ reward approach to monitor who’s going to them
4) Dynamic - Wandering monsters: establish easily droppable wandering monster spawns
5) Survivability - Drop price of cure light wounds healing potions from 50 to 30
6) Survivability - Provide 1 potion of ‘raise dead’ to all new PCs

Improve the dynamics of the setting -
7) Improve the ‘story’ of our world – create a 2 year story all servers sign up to
8) Variety – ALFA wide non-combat missions set (Fedex style – LA to write)
9) Variety – ask all capable builders (or a few together) to create one adventure instance (old castle, caverns, deep forest canon f possible). Employ as ‘droppable instances’ (eg HDM loads it and created an AT, DM sets set and forget in it, post message on boards)
10) Variety – Encourage periodic ‘war’ events (eg “call to defend Rauvinwatch Keep – two waves of assault expected (one US time, one Euro timed – all invited comic book time for server hoping) – multiple DMs”
11) Concentration – identify TSM as the low level server. It has good low level content from Silverymoon to Rivermoot) so let’s max that and try and create player numbers. Concentrate efforts in BG on mid-high level challenges.
12) Concentration – slowly convert MS and WHL into campaign servers once current DM/group support ends (campaign = no active support) encouraging ptoential DMs towards TSM and BG
13) Variety – create multiple areas of very high level static content in WHL and Moonshaes (set and forget etc) related to the story

Encourage extra support –
14) Reward key staff – a panel determine reasonable rewards if requested (perhaps in terms of other than exp/gold? – eg titles, property, etc)
15) Reward DMs – 3xRPEXP rate for live DMing, and 50exp for each set and forget, to be allocated to one of their PCs
16) Allow DMing where you play – HDMs/DMAs able to show judgement (obviously cant do own set and forgets)
17) Allow both players PCs to be on the same server (note: for this and the above, with the small player base, if the HDM checks one players logs per fortnight, we’ll pick up any cheating over time
18) Create a ‘static DM’ class (if necessary) to allow people to set and forget without needing to sign themselves up for full DM status

Improve governance -
19) Lead admins charter change - the charter description of Lead Admin should be expanded to establishing (in consultation) a vision and a strategy to achieve it or amending the existing strategy to reflect the best interests of the ALFA community
20) All strikes = lose a level as well as normal penalties
21) Cheating from DMing where play, or 2 players in the same area = ban

I like what shadowfax has proposed
I would add a forum for non-ALFA platforms. The potential to gain people who join or players in GW2 or Neverwinter etc is probably greater than losing people to those games.

Have you read the charter?

And as followups: how do you plan to do all of these things when the LA does not have the power to do them, and why aren't you running for one of the seats that does?

While almost all of the listed items fall outside LA scope, the LA can encourage relevant other admin + HDMs to take up ideas and THEN do LA-scope advertising on them. So I wouldn't throw a wet blanket quite yet on an ideas guy. Someone who works among / with other Admin, can also try to lead Charter amendments (which have a cumbersome process... guessing item 19 about this) I suppose.

Over to a question - what kind of time do you think you have for the role... and have you got any relationships or ideas already run past sitting admin such as DMA and PA for maybe about half or two thirds of the ideas there (like "strikes = level loss = PA" or "gear cheaper XP higher = reward standards DMA")?

Many of the changes you suggest are not changes that the LA can propose, but rather, fall under the purview of the DMA or the HDMs of servers, as Zelknolf indicated.

Assuming that the LA did have the power to make all of the changes that you propose, (and it does not) assuming that you did have DMA and HDM support for this, and assuming that 3 admins, and a 2/3 majority of the HDM, Staff, and DMs did vote for all of these changes, how do you plan to implement them on a server build perspective?

To further qualify the above question:
  • Many of these changes would take some serious work in the toolset to change encounters, statics, conversations, and scripts on each server. Who are the server builders, for each server, who will be implementing these large content changes?
  • Some of these changes would be better accomplished globally under ACR. Do you have a tech team willing to script these content changes into ACR?
  • Since some of your proposed changes will require rigorous checking of logs, do you have a dedicated team that can devote time to log-checking or a scripter willing to automate tools to do this?

Follow-up:
a) The Lead admin ((funny title given they don't seem to be able to lead:) )) doesn't have the power to do all of these things, but given it's role of "oversight of admin" it perhaps has the justification to take a view on the direction of administration of the other portfolios that should be given due consideration by the respective Admin.

The list of actions include some of my own, but many are ideas or variations on ideas that community members have raised over time about "improving our game". I feel that perhaps now is a good time to make some of those changes.

If the community are horrified, then no worries.
If the community indicate they feel some change is necessary but the list above goes WAYYYYY too far, then maybe a few of the good ideas will be considered by you guys and Shadowfax and some joy would come (i'd really like the 2 year story arc stuff and war events to be thought about as i reckon they'd be fun!)
If the community DOES feel like major changes are required to maintain/grow our community though and by some miracle i won...then I would hope the other admin would respect the desire of the people they work on behalf of, and work together across portfolio to consider, poll, test and implement the feasible ideas.

So I know that the lead has no 'power'. And I don't want any really. But i see it as a good way to test a mandate for a raft of cross-portfolio measures to effect a change across ALFA through multiple portfolios at the same time.


b) I am not running for some of those other other admin roles as some they require a technical capability i don't posses and because people in them now would do a far better job than i could hope to

This seems an interesting stance-- if you admit to a lack of knowledge necessary to do the jobs with the authority you're trying to claim, how do you know you can compitently make decisions in the place of the people who do have said knowledge?

In terms of time - I'm fairly busy back in the real world. But, I actually have quite a bit of time for out-of-game work during office hours and after the boys are asleep. The one drawback is that I live in Western Australia so I'm in the opposite timezone to the majority of the ALFA community. However i don't believe lead has many issues to deal with that need to be solved in minutes/hours.

In terms of "ideas in train" - none. I was going to put some of this into a proposal for all admin, but then saw the Lead Admin election and figured that I could canvas them with the community through this forum and then step up to help work them through if there was support rather than just lob in ideas and stand back. As mentioned above, there would still be quite a bit of work to do in scoping/implementing IF the community indicated they liked the direction of these changes.

I think we have an amazing volunteer group and have had for ~10 years in various forms. Those folk have put in a huge amount of hours for ALFA in areas that interest them. I also believe/hope/assume those people have done so because they love playing in or creating the world we all use for our enjoyment as much as I do. I reckon some changes may help the fruits of their labor continue to thrive for some time by preventing loss of players or even attracting one or two more. I'd hope the fact they love alfa to would mean they'd help implement changes the community thought were in its interest.

Basically, it's a volunteer organization and no one is going to do anything they hate. But if a majority agree things should head in a slightly different direction than we've had before because the NWN community is on the decline (eg rewarding DMs, more dynamic spawning on maps for variety, increased low level survivability and advancement etc) I'd hope that the full staff group could acknowledge those desires and work on some elements that both interest them and support that general direction.

Maybe that would only mean 10 of the 20 got implemented, and of the 10, 6 in a different way than written below. And probably slowly over time rather than a major one off overhaul. But that's cool.

So no. I'm not bringing an entirely new tech/dm team to replace everyone and do this:) I was hoping we are a bit more democratic than that! :)

However, If the tech and DM teams would refuse to work on any of this or would resign regardless of the vote because it would ruin THEIR enjoyment, then i'd drop out in favor of you in a second to avoid any threat to ALFA. As those people are fewer even than our live-DM core and should be supported.

But mate i wouldn't worry. I'm just sticking my head up above the parapet and mooting some new concepts...i expect to get it shot off, not carried into the LA role on peoples shoulders:)

Hypothetical situations:

1) The DMA and TA disagree on an what scripted content should remain or be put into ACR. How do you settle this dispute? Who is in charge?

2) The IA and TA disagree what content can be included in hak files. How do you settle this dispute? Who is in charge?

3) The DMA does not punish/moderate an inappropriately behaving DM (alternatively: PA does not do the same with a player). Do you intervene and oversee, or do you stand by the relevant admin's decision?

4) The PA implements X characters per player, and you believe that X is too big. How do you handle this? Feel free to substitute an issue you personally care about.

Its about time Dorn did some work around here.

As an ex-LA I'll add a few observations. I always saw the "Lead" part of the role as being very important. Alfa could use a new direction. Steady as she goes and no one rocking the boat works when it isn't slowly sinking.

It is slowly sinking.

Why not give it a good shake-up as he suggests? Sure, charter, rules, tradition, nimby-ism. Gotta move past that.

Honestly, I like Dorn. Nicest guy you'll ever met, not to mention being vastly overqualified for LA, being a real life leader of men (and women) Which is why I hope he doesn't win. Being an Admin is kind of shit if you're doing it right. It'll be tripply shit if he is trying to get things changed around here.

When I asked who you had planned to implement the changes you were speaking of, I was not asking a general or broad question, nor was I trying to insinuate that you were going to eliminate other Admin positions.

What I was asking was this:

You have proposed a large list of sweeping changes to ALFA. You have been specific enough about them that you seem to have a plan for them. I am asking for the details of that plan and who, specifically who, you have already volunteering to do that work.

So who is your Moonshaes builder that is committed to your changes?
Who is your Baldur's Gate builder that is committed to your changes?
Who is your Silver Marches builder that is committed to your changes?
Who is your Western Heartlands builder that is committed to your changes?

Do you have HEEGZ, Curmudgeon, Teric, and Castano's support as HDMs for these changes?
Do you have Castano's support as DMA for these changes?
Do you have Zelknolf's support as TA for these changes? Can you count on Basilica or Foam to assist in them?
Do you have FoamBats4All's support as IA for these changes?

How, specifically, do you plan to actually implement any of these changes?

It's fine and dandy to run on a platform of Toss the charter, let's all have fun! but if that's your platform, and you're serious about it, I'd like to see an outline and a framework that shows that you can actually implement it. I do not believe that, "Someone will step up, because we have amazing volunteers" is an answer that will suffice in this case. We do have some amazing volunteers, and there's no doubt about it, but what you're proposing would require a team of at the very least four server builders and a scripter with the active support of all HDMs and at least 3 Admin.

So how will you do what you say you wish to do? Can you deliver on anything in your platform?
